Tiivistelmä
Opinnäytetyössä käsiteltiin asiantuntijan osaamisen kehittämistä keskisuuressa suomalaisessa
yrityksessä. Erityisesti tutkittiin, kuinka perehdytys- ja pätevöintiprosessia voidaan kehittää Lean-menetelmällä. Nykyinen perehdytys- ja pätevöintimalli ei huomio yrityksen erityyppisiä liiketoimintayksiköissä luontaisesti olevia toimintamallieroja. Nykyisessä perehdytysmallissa perehdytysaika vaikuttaa sekä perehdyttäjän että perehdytettävän itsenäisesti tehtävän työn määrään. Mahdollisesti alun perin suunnitellusta aikataulusta pitkittynyt perehdytysaika lisää kustannuksia sekä kenttätyössä että hallinnollisissa töissä.
Nykyisen perehdytysprosessin tuottama mittausdata ei vastannut odotuksia, koska se osoittautui puutteelliseksi ja osittain virheelliseksi. Lean Six Sigman DMAIC-menetelmällä juurisyyksi selvisi puutteellisen ja osittain virheellisen datan alkuperäinen ongelma: nykyinen kirjaustapa mahdollistaa, että kirjauksen voi toteuttaa monella eri tavalla eikä prosessissa itsessään ole ongelmaa.
Opinnäytetyön tuloksena saatiin uudistettu perehdytysmalli, jossa pystytään seuraamaan
yksilöllisen perehdytyksen etenemistä suunnitelman mukaisesti. Lisäksi paikallistettiin puutteet
sekä dokumentaation hallintaprosessissa että datan saatavuudessa ja datan laadussa.
Opinnäytetyön edetessä ilmeni, että perehdytys- ja pätevöintiprosessin keston lyhentämisen sijaan uudistetussa perehdytysmallissa on painotettava datan laadun parantamista sekä yhtenäistämisprosessia eri toimiyksiköiden välillä. Lisäksi tarkentui, että perehdytys- ja pätevöintiprosessin kesto ei saisi lyhentyä laadun kustannuksella. Tulosten perusteella Lean Six Sigma osoittautui parhaaksi prosessin parantamismenetelmäksi, jolla kohdeyritykseen rekrytoidaan asiantuntijoita nopeammassa ajassa ja paremmalla laadulla. Uudistunutta
perehdytysmallia pilotoidaan parhaillaan kohdeyrityksessä. Salassapitosyistä liitteet on poistettu
julkisesta versiosta. This work involved developing an expert's competence in a medium-sized Finnish company. In
particular, it investigated how the Lean method can improve the onboarding and qualification
process. For example, the current onboarding and qualification model does not consider the
inherent operating model differences in the company's different types of business units.
Furthermore, in the current onboarding model, the onboarding period affects the independently
invoiced amount of work for the instructor and the person being onboarded. An onboarding period
longer than the initially planned schedule increases fieldwork and administrative work costs.
Furthermore, the current data quality concerning the measurement values of the onboarding
process did not meet expectations and turned out to be incomplete and partly incorrect. Lean Six
Sigma's DMAIC method revealed the root cause of the original problem of insufficient and partially
inaccurate data: the current recording method enables recording to be done incorrectly, and there
is no problem in the process itself. As a result of the thesis, a renewed onboarding model was
obtained, allowing the monitoring of the progress of individual onboarding according to the plan. In
addition, deficiencies were identified in the documentation management process, data availability,
and data quality.
During the thesis, it became apparent that instead of shortening the onboarding and qualification
process duration, the renewed onboarding model must emphasize improving the quality of data
and the unification process between different operational units. In addition, it was specified that the
onboarding and qualification process duration should not be shortened at the expense of quality.
Based on the results, Lean Six Sigma was the best method for improving the process, enabling
experts to be recruited for the target company faster and with better quality. As a result, the renewed
onboarding model is currently running as a pilot in the target company.
