Tiivistelmä
Tämä opinnäytetyö on tehty toimeksiantona ammatilliseen oppilaitokseen, ja sen tavoitteena on auttaa organisaatiota kehittämään projektien jalkauttamista. Oppilaitoksen projektitoiminta on hyvin laajaa, ja organisoitu järjestelmällisesti, mutta projektihenkilöstön ohjeistuksesta puuttuu käytännön ohjeet jalkauttamisen toteuttamisesta eli jalkauttamisen malli.
Opinnäytetyössä toteutettiin teemahaastatteluja, joiden tavoitteena oli löytää onnistuneita jalkauttamisen keinoja sekä jalkauttamista edistäviä ja estäviä tai haittaavia tekijöitä. Näiden tekijöiden avulla oli tarkoitus osoittaa kehittämiskohteita ja keinoja jalkauttamisen helpottamiseksi ja parantamiseksi. Näitä tekijöitä tarkastelemalla todettiin, että projektien jalkauttaminen mielletään muutoksen toteuttamiseksi.
Haastattelujen perusteella organisaation suurin haaste projektien jalkauttamisen onnistumisessa on muutoksen kohteena olevien henkilöiden sitouttaminen muutokseen, jotta muutoksesta tulee pysyvä osa organisaation toimintaa. Toinen selkeä haaste on muutoksen ylläpito projektin päättymisen jälkeen. ADKAR -muutoksenhallintamalli perustuu yksilön muutoksen tukemiseen organisaation muutostavoitteiden saavuttamiseksi. Malli ohjaa muutosjohtajaa viemään muutoksen läpi henkilötasolla, pysyväksi tavaksi toimia, ja vastaa näin juuri näihin haasteisiin.
ADKAR -muutoksenhallintamalli koostuu viidestä vaiheesta, jotka on saavutettava juuri tässä järjestyksessä, jotta muutoksesta tulee aito ja pysyvä: Awareness; tietoisuus, Desire; halu, Knowledge; tieto, Ability; taito sekä Reinforcement; vahvistaminen. Nämä vaiheet läpikäymällä ADKAR -mallin mukaisesti muutosjohtaja keskittyy siihen, miten muutosta johdetaan niin että henkilöt sitoutuvat projektiin, sen toteuttamiseen ja muuttuneeseen toimintaan myös projektin päättymisen jälkeen. ADKAR -malli on kuvattu teoriaosiossa. Kyseisestä mallista voidaan laatia viitekehys tukemaan ja parantamaan projektin jalkauttamista. Sen avulla projektihenkilöstö voi ymmärtää ja johtaa yksilötasoista muutosta, ja näin sitouttaa henkilöstön projektiin. Mallin voi integroida jo olemassa olevaan organisaation hanketoimintaoppaaseen. Mallin avulla voidaan myös korostaa tutkimuksessa esiin tulleita jalkauttamista edistäviä tekijöitä, ja vähentää tai poistaa jalkauttamista haittaavia tekijöitä.
Lisäksi haastatteluissa nousi esille tarve hyvien jalkauttamiskäytäntöjen työkalupakille. Siihen voi koota hyväksi havaitut erilaiset jalkauttamisen keinot, esimerkiksi viestinnän keinot, ja sitä voi kehittää ja laajentaa uusia keinoja toteutettaessa. This thesis was made for a vocational college aiming to assist the organisation to develop the implementation of their projects. The organisation has a wide range of project activities and it is organized very systematically, but they are lacking a practical guide to implement the projects ergo implementation model.
Theme interviews were executed to discover successful implementation methods as well as advancing or preventing and disturbing elements of implementation. The purpose of finding these methods and elements was to indicate issues to be developed regarding implementation. By examining these elements, it was noted that implementation of projects is being considered as execution of change.
Based on the interviews the biggest challenge to successfully implement a project and make the change permanent, is to be able to engage the people who need to change into the change. Another challenge is to sustain the change after the project has ended. ADKAR -change management model is based on supporting the change of the individual to achieve the change goals of the organisation. The model guides the change manager to take the change into a personal level and make it permanent, and in this way responds exactly to these challenges.
ADKAR -model consists of five steps that need to be achieved in this specific order: Awareness, Desire, Knowledge, Ability and Reinforcement. ADKAR -change management model can be adjusted to support and improve the implementation of a project. By going through these steps the change manager focuses on managing the change by engaging the people into the project, the execution and sustaining the changed situation once the project has ended. ADKAR -model is represented in the theory section of this thesis. A framework can be created to support and improve the implementation of projects. It will help project managers to understand and manage the individual change and engage the staff to the project. The model can be integrated into existing project guide. With the model, it’s easy to emphasise the advancing or diminish or remove preventing elements of implementation the research showed.
The interviews also showed a need for a toolbox of good practices in implementing projects. A toolbox could contain all the different good practices that have been used, including communication methods. It can be further developed and expanded through time.
